After downloading, did you first unzip the file before copying to the top-level directory in your phone's memory? Normally the downloaded zip needs to be unpacked and then copy the resulting zip to the phone. The inner zip file is the actual firmware image.
Update: Sorry. The new KK update at http://dlcdnet.asus.com/pub/ASUS/Mobile_Phone/The_new_PadFone_Infinity/UL-ASUS_T004-TW-11.2.5.20-user.zip should not be unzipped on PC before copying. This should be copied directly as-is to the phone. I am trying myself right now. I want to see if they have fixed the problem with jerky playback of large 1080p HD videos. After downloading, the firmware file is 1,043,673,214 bytes in size. Confirm that your download has the same size.
Update 2: Update went fine but unfortunately the jerkiness is still there when playing 1080p movie files - which makes sense since the update doesn't mention anything about video playback fixes. So this may only be fixed in the next update - which I hope comes before the L update next year. To compare: the PFI has so far received three bugfix updates after the initial KK release.

You have this problem with blueray 1080 that is about 10 gig or normal 1080 that is about 2gig?

My 1080p movies are around 3-6 GB.
I reported this to Asus when the first KK update came out. They requested screen captures showing the problem, which I provided to them. Note the searchlights in the FOX logo and the traffic in the opening scene and how both show the same problem - so it's not a temporary problem due to other apps putting a high load on the phone. I see the same also when playing using MX Player Pro so no difference when choosing video players.
With JB, video playback was flawless - never a hint of even the slightest jerkiness.
The problem may seem small but as video playback was perfect with JB, as I've noticed the problem, I cannot un-notice it now. And showing videos to friends, they point this out immediately.
(Most of my 1080p movies are purchased from iTunes and decrypted using Requiem so I can watch on all my devices.)
Cht update is out, received notification this morning. Since I don't seem to have the problems everyone else had, I'll hold off until someone can confirm root can be re applied.
It was nice to get bug fixes, but in my opinion the autobrightness is still laggy in pad mode. Worth it however, since my phone wasn't rooted in the first place.
i didnt get the update since they release the firmware update..i' from malaysia and my phone is WW SKU version..any chance to get the update in the future?
An update to my video playback jerkiness problem: after downgrading from TW 11.2.5.20 to WW 11.2.5.12 and then installing the OTA update to 11.2.5.20, the problem is now gone. My 1080p HD movies now play flawlessly.
Update: No, the problem is not gone, but for some reason some movies that were jerking before play smoothly now. Some others, even 480p movies, play back with jerkiness.

The WW part of your old build is the SKU so you would normally pick the WW_11.2.5.20 image.
If you check for system updates (Settings->About->System update->Check Update) on the phone, it will automatically pick the correct one for you for updating OTA. This is also quicker as the download size is a fraction of the size of the full image.
